[코리안 스타트업을 위한 글로벌 여행 티켓] 83편.속도에 대해

기차를 타려는데 1분이라도 늦으면 어떻게 되나요? 다음 번 기차가 오길 기다려야겠지요. 그런데 그 기차가 그 날의 막차였다면요? 기회를 놓치면 종종 큰 패널티를 받게 됩니다. 사업속도가 빨라질수록 더더욱 그렇게 될테구요.

예전에는 고객과의 대화를 위해 편지를 사용해야 했습니다. 이는 인터넷이 없던 20여년 전의 일이지요. 오래된 일이 아닙니다. 30년 전에는 팩스 머신조차 없었습니다. 이런 70년대나 1910년대, 또는 1810년대에 살면서 사업을 한다 상상해보십시오.

코카콜라가 유통업자에게 제품을 팔던, 지금으로부터 백여 년도아비람 제닉 더 된 시간 전에는 유통계약 자체가 몇 주에서 몇 달에 걸쳐 성사되곤 했습니다. 그런데 여기서 재밌는 일화가 있다면 바로 코카콜라 한 병의 가격이 1886년부터 1959년 사이에는 변화가 없었다는 것이죠. 콜라 한 병의 가격은 유통된 모든 곳에 걸쳐 변화를 주기 어렵다는 이유로 70년 동안이나 불과 니켈(5센트)에 불과했습니다. 진짜 큰 원인은 사실 당시에 만들어진 자동판매기가 동전 한닢만 받도록 설계되었다는 겁니다. 코카콜라 측은 가격을 두 배(5센트에서 10센트로)까지 올리길 원치 않았고, 미국 정부측은 그렇다고 가격을 7.50센트로 만들길 원치 않았습니다. 이에 따라 가격이 거의 3세대에 걸쳐 고정될 수 있었던 것이죠.

그런데 1950년대부터는 사정이 바뀌기 시작했습니다. 단지 콜라 한 병 가격에 대해서만이 아니구요. 이름에 충실하듯 메시지를 즉시(instant) 교환할 수 있게 해주는, 인스턴트 메신져들이 바로 그 것이었습니다. 고객은 (문의에 대해) 즉답을 기대하게 되었고(아마존은 이제 취급하는 대부분의 배송품에 대해 ‘익일 배송’을 실시하고 있고, 심지어 ‘같은 날’ 안에 배송하는 것을 실험 중입니다), 사업 계약 또한 즉시즉시 이뤄지게 되었습니다. 파트너쉽 체결부터 헤어지기까지 말입니다. 업계의 선두주자들도 오르락 내리락 했습니다.

제가 차린 IT 보안 회사의 경우, 당시 커뮤니케이션 장비 보급 분야에서 선두를 달리던 루센트 테크놀러지(Lucent Technologies)라는 곳과 전략적 제휴를 맺었었는데요, 불과 1년 뒤 이 회사는 알카텔(Alcatel)이라는 곳에 인수합병되면서 더 이상 루센트라는 이름으로 존재하지 못하게 되었습니다.

당시 루센트에서 일하던 직원 대부분이 해고당했고, 여기서 제공하던 서비스 중 대부분은 종료되었습니다. 커뮤니케이션 업계의 리더와 맺었던 전략적 제휴가 단 2년 사이에 의미 없는 휴지 조각이 되어버린 셈이죠. 허나 그 과정 속에서도 최소한 저는 2년이라는 시간을 잘 이용해 제가 할 수 있는 한 가장 빠르게 파트너쉽을 진전시켰답니다.

만약 당신 또한 이와 비슷한 결과를 원한다면 한 10여년 전으로 돌아가 그 당시 테크놀러지 리더들이 누구였는 지를 살펴보시기 바랍니다. 그리고 오늘날 당신이 가장 좋아하는 회사들을 고른 뒤 이들이 10년 전인 2005년에 무엇을 했는지(혹은 존재는 했는지) 살펴보시기 바랍니다. 10년이라는 세월은 아주 큰 시간입니다. 허나 불과 한 달이라는 세월도 종종 큰 시간이 될 수 있지요.

따라서 속도는 매우 중요한 요소입니다. 빠르게 제품을 내어 신속한 파트너쉽 또는 비즈니스 계약을 달성하고, 즉시 시장이 필요로하는 것에 응답하는 것이 핵심이지요.

그리고 한국의 스타트업들 모두가 이 사실을 알고 있습니다. ‘린 스타트업(Lean startup)’이라던가 ‘릴리즈 자주하기(Release often)’는 매우 유명한 문구이기도 하구요. 그런데 아직까지도 첫 제품 출시까지 6~12개월 정도를 바라보는 개발 로드맵을 가지고 있지요.

사업적인 결정이 몇 주에 걸쳐 이뤄지기도 하고, 이메일 답변에는 보통 몇 일이 걸리곤 합니다. 아마 속도보다는 정확성을 선호하는 한국인의 특성 때문이 아닌가 싶습니다. 심사숙고하여 가능한 옵션들을 생각하고, 좋은 답변을 준비해 내놓는 식이죠. 그런데 소프트웨어 출시란 모든 중요한 피쳐들을 구현하고, 버그를 수정하며 베타 테스팅 그룹에게서 피드백을 받을 때까지 나아지지 않습니다.

이건 괜찮습니다. 유대인에게도 이와 비슷한 전통이 있거든요. “서두름은 악마에게서 온다”라는 오래된 유대 속담까지 있을 정도니까요. 그런데 이 말은 이메일이나 인스턴트 메시지, 그리고 빛의 속도로 진행되는 비즈니스가 존재하기도 수백 년이나 전의 이야기입니다.

21세기에는 무언가를 느리게 진행하는 것에 대한 어드밴티지가 거의 없다시피 합니다. 당신의 소프트웨어가 다음 주에는 10%나 더 개선될 수 있을테지만, 타이밍을 놓친다면 100% 관계 없는 일이 되어버리기도 하죠. 몇 주에 걸쳐 사업적인 결정을 하게 되면 더 나은 답안이 나올 수 있을테지만, 그 쯤 되면 경쟁사가 이미 움직이거나, 전략을 바꾸거나, 또는 더 나은 제안을 받을 수도 있습니다.

빠르게 움직이는 것에 대한 장점이 사라지기도 하구요. 구글의 경우엔 그들의 제품을 지속적으로 업데이트합니다. 그리고 그 결과로써 버그가 발생하거나 수백 만명의 유저를 화나게 만들기도 하지요. 허나 문제가 빠르게 해결된다면 유저들은 금세 용서해줍니다. 버그를 만들어내어도, 잘못된 사업적 결정으로 내려도 전략을 바꾸어도 괜찮습니다. 요즈음 같이 빠르게 비즈니스가 돌아가는 때에는 항상 문제를 고칠 시간이 있고, 또 다른 기회가 존재합니다.

그 어떤 이스라엘 스타트업도 “서두름은 악마에게서 온다”고 생각하지 않습니다. 오히려 이미 해오던 것보다도 더 빠르게 움직이고 싶어하지요. 오늘날 이스라엘 스타트업들은 단 몇 주 내에 출시 버전을 내놓는 것에 익숙해진 상태입니다. 그리고 단 몇 년 사이에 M&A를 포함한 스타트업 사이클 한 바퀴를 모두 돌기도 하구요.

허나 이스라엘 스타트업 창업자에게 속도를 마음껏 낼 수 있도록 허용했을 때에는, 심지어 더 빠른 속도로 움직이는 모습을 볼 수 있을 겁니다.

On speed
What happens if you are just 1 minute late for the train? You will miss it and will have to wait for a second chance. What if that’s the last train of the day? There’s often a huge penalty for missing opportunities, and it’s becoming more and more so as the business pace becomes faster.

In the old days, if you wanted to talk to a customer you would send him a letter. This wasn’t so long ago – 20 years ago, there was no Internet. 30 years ago, there was no fax. Imagine running a business in the 1970s, or the 1910s or the 1810s.

When Coca Cola was selling their products to distributors in more than a hundred years ago, a distribution deal would take weeks or months to establish. An interesting anecdote is that the price of Coca Cola bottles was fixed from 1886 to 1959. A bottle cost a nickel (5 cents) for 70 years, since it was so difficult to make a change all across Coca Cola’s distributors.

A big reason, by the way, was that vending machines were manufactured to receive a single coin; Coca Cola didn’t want to double the price (from 5 cents to 10 cents) and the US government refused to mint a 7.5 cent coin, so the price remained unchanged for almost three generations.

But things changed since the 1950s, and I don’t just mean the price of Coca Cola bottles. Instant messengers are true to their name, and make exchanging messages instant. Customers expect immediate response (Amazon is now doing “next day” shipping to most products and is experimenting with “same day”). Business deals happen immediately too; partnerships form and dissolve.

Industry leaders go up, and crumble down. My IT Security company signed a strategic partnership deal with Lucent Technologies, the leading supplier of communication equipment. One year later, Lucent Technologies merged with Alcatel and a few months later, Lucent no longer existed and it was just Alcatel – most of the Lucent staff was fired, and the Lucent services were mostly discontinued.

My strategic partnership with the communication leader turned into a meaningless piece of paper in just two years, but I at least took advantage of those two years by driving the partnership forward as quickly as I could during this time.

If you want to try this for yourself, peak a decade back and find out who were the technology leaders back then. Also, pick some of your favorite companies today and see where they were in 2005 (if they even existed). Ten years is a lot, but often even a month is a lot.

So speed is important. Getting the product out fast, striking a quick partnership or business deal, responding to market demands immediately – those are crucial.

Korean startups know all this. “Lean startup” and “release often” are well-known phrases. And yet, Korean startups have product roadmaps where the first release is 6-12 months away; business decisions take weeks; replies to emails often take days.

It seems to be because Koreans prefer precision over speed: the general feeling is that it’s best to think things through well, weigh the options, prepare a good response and then answer. There’s a constant fear that the response will fall short. A software release isn’t good until you’ve implemented all the important features, checked all the bugs and got feedback from the beta testing group.

That’s ok – Jewish tradition has this too; “Haste is from the devil” says an old Jewish proverb. But this saying is from hundreds of years ago, before Emails, Instant Messaging and business in the speed of light. In the 21stcentury, taking things slow has almost no advantage. Your software may be 10% better next week, but it may also be 100% irrelevant if you miss the timing.

Taking a few weeks to make a business decision may result in a better decision, but by then the other side has moved on, changed strategy or got a better offer from your competitor. The disadvantages of moving quickly are also fading. Google updates their applications constantly – sometimes causing bugs and outages to Millions of users.

But the users are forgiving, as long as the fix comes as quickly. You are allowed to have bugs, to make the wrong business decisions and to change strategies. In the speed business is done nowadays, there is always another chance, always time to fix.

No Israeli startups thinks that “Haste is from the devil”. On the contrary – they would all like to be moving even faster than they already are. Today Israeli startups are already used to releasing versions in weeks, and having a full life startup cycle (inception to M&A) in a few short years. But give an Israeli startup founder control over this speed dial, and you most likely see them turning them to go even faster.
